Resumo(s): | A presente dissertação, enquadrada no 5º ano do Mestrado Integrado em Engenharia e Gestão
Industrial da Universidade do Minho, foi desenvolvida em contexto industrial na Preh Portugal Lda.,
uma empresa do sector automóvel situada na Trofa, Portugal. Este projeto utiliza a metodologia de
investigação Action-Research, visando a análise crítica e diagnóstico do sistema produtivo e a aplicação
de técnicas/procedimentos Lean Production que permitam otimizar o Mizusumashi responsável pelas
secções Injeção de Plásticos, Corte e Pintura. Com o propósito de reunir informações que
sustentassem e fundamentassem a realização deste projeto, a dissertação inicia-se com a elaboração
de uma revisão bibliográfica sobre a metodologia Lean Production, onde se abordam as suas origens,
os seus princípios, os benefícios decorrentes da sua implementação, bem como algumas das suas
principais ferramentas, onde se incluem o Just-in-Time, o Kaizen, o Standard Work e a Gestão Visual. A
fase de diagnóstico é principiada com uma caracterização mais geral do sistema produtivo da
empresa, onde são apresentadas as diferentes secções e o fluxo de materiais existente entre elas,
progredindo para uma rigorosa descrição e análise crítica do desempenho do Mizusumashi. Com base
na observação do seu comportamento e nos diagramas de sequência e de spaghetti elaborados foram
identificados os principais problemas. A partir do reconhecimento dos problemas verificados e
recorrendo às ferramentas Lean Production referidas anteriormente, foram desenvolvidas propostas de
melhoria eficazes com capacidade para os solucionar. Essas ações passam pela implementação de um
circuito padrão e um tempo de ciclo associado, pela normalização do abastecimento baseado em
sistemas de Gestão Visual, e pela organização/racionalização da área produtiva. A implementação
destas propostas de melhoria resultou em impactos positivos para a organização, tendo possibilitado a
regularização dos percursos do Mizusumashi e a estabilização do seu tempo de ciclo, o aumento da
robustez do processo de abastecimento, a redução significativa dos níveis de stock de materiais
depositados na Injeção de Plásticos (desde 9,15% até 93,81%), a diminuição substancial do tempo
despendido pelo Comboio Logístico em operações no Armazém 3 (46,59%), e o aumento da área
disponível no espaço fabril (32 m2). This dissertation, framed within the Master in Industrial Engineering and Management of the University of Minho, 5th year, was developed in industrial environment at Preh Portugal, Lda., a Company involved in the automotive sector located in Trofa, Portugal. This project uses the Action-Research methodology, aiming to diagnose the production system and to implement Lean Production strategies in order to optimize the Mizusumashi that supplies the departments: Plastic Injection, Cutting and the Paintshop. In order to gather information that supports and substantiates the realization of this project, the dissertation begins with the development of a literature review about the Lean Production methodology. Its origins are described along with its principles, the benefits of its implementation, as well as some of the main tools, which include the Just-in-Time, Kaizen, Standard Work, and Visual Management. The diagnostic phase begins with a more general description of the Company’s production system, where are presented its departments and the corresponding material flows, then progressing to a strict description and a critical analysis of Mizusumashi’s performance. Based on the observation of its behavior and on the sequential and spaghetti diagrams, it was possible to identify the main problems. Considering the problems identified and using the above mentioned Lean Production tools effective suggestions for improvements were presented capable of solving them. These actions include the implementation of a standard route and an associated cycle time, the standardization of the supply tasks based on visual systems, and the organization/rationalization of the factory floor. The implementation of these proposals of improvements resulted in a positive impact for the Company: the adjustment of Mizusumashi routes and the stabilization of its cycle time, the increased robustness of the supply process, the significant reduction in the quantities of materials stored in the Plastic Injection (from 9,15% to 93,81%), the substantial reduction in the time spent by the Mizusumashi in operations performed in the Warehouse 3 (46,59%), and the increase of the available area in the factory floor (32 m2). |
