Melhoria dos planos de produção digitais e avaliação de processos numa empresa de móveis refrigerados

Abstract

O presente projeto, desenvolvido com base na metodologia de investigação Action-Research, foi realizado no âmbito do 5º ano de Mestrado Integrado de Engenharia e Gestão Industrial. Decorreu na empresa José Júlio Jordão, Lda., com o objetivo melhorar os planos de produção digitais numa empresa de sistemas de refrigeração. Em termos concretos definir a capacidade produtiva dos setores primários, identificar desperdícios associados à procura de informação, avaliar fluxos de informação e identificar problemas associados, identificar oportunidades de melhoria na qualidade de informação, identificar oportunidades de melhoria dos terminais de receção de ordens de produção. Assim, na primeira fase foram aplicadas ferramentas como Business Process Model and Notation (BPMN), utilizado na modelação de processos, a matriz Gravidade, Tendência e Urgência (GUT), para a priorização e quantificação dos problemas, de forma a atuar, primeiramente, nos que têm maior impacto na organização. A classificação da mesma foi realizada em reuniões de brainstorming com a equipa do processo em questão. Por outro lado, foram feitas observações da atividade real de trabalho e, adicionalmente, efetuado um levantamento das maiores dificuldades sentidas pelos operadores por meio de um questionário simples, neste caso, problemas associados à informação presente nas listas de materiais, as gamas operatórias com destinos errados, entre outros. Posteriormente, da análise critica do problema inicial, foram desenvolvidas ações de melhoria para minimizar ou solucionar os problemas identificados. Assim, foi também utilizada a ferramenta BPMN, de forma a modelar o estado futuro dos processos analisados e, desta forma, documentar os processos da empresa. Algumas propostas de melhoria não foram implementadas, tanto por restrições de higiene pública, como por atrasos associados à implementação do Software SAP, no entanto, estimou-se um ganho de 1.867,98€/ano. Com a implementação do SAP, estima-se uma diminuição nos custos associados aos planeadores de cerca de 10.080€ anuais, para além da melhoria dos fluxos de informação, inerentes ao novo sistema. Por outro lado, reduziu-se em 78% o tempo desperdiçado no processo de abrir e fechar ordens no terminal, melhorou-se o fluxo de informação associado à notificação de problemas nos terminais, de forma que estes sejam corrigidos e, consequentemente, melhorias na informação interna.

This project, developed based on the Action-Research methodology, was carried out within the scope of the 5th year of the Integrated Master of Industrial Engineering and Management. It took place in the company José Júlio Jordão, Lda, with the objective of improving the digital production plans in a refrigeration systems company. In concrete terms to define the productive capacity of the primary sectors, to identify wastes associated to the information demand, to evaluate information flows and to identify associated problems, to identify opportunities of improvement in the information quality, to identify opportunities of improvement of the production orders reception terminals. Thus, in the first phase tools were applied such as Business Process Model and Notation (BPMN), used in process modelling, the Gravity, Tendency and Urgency (GUT) matrix, for the prioritisation and quantification of problems, in order to act, firstly, on those with the greatest impact on the organisation. The classification of the same was carried out in brainstorming meetings with the team of the process in question. On the other hand, observations of the real work activity were made and, additionally, a survey of the greatest difficulties experienced by the operators was carried out through a simple questionnaire, in this case, problems associated with the information present in the lists of materials, the operating ranges with wrong destinations, among others. Afterwards, from the critical analysis of the initial problem, improvement actions were developed to minimise or solve the problems identified. Thus, the BPMN tool was also used, in order to model the future state of the analysed processes and, in this way, to document the company's processes. Although some improvement proposals were not implemented, both due to public hygiene restrictions and to delays associated with the implementation of the SAP software, there was a gain of 1,867.98€/year. With the implementation of SAP, a reduction in the costs associated with the planners is estimated at around 10,080 euros per year, in addition to the improvement in the information flows inherent in the new system. On the other hand, the time wasted in the process of opening and closing orders at the terminal was reduced by 78%, the information flow associated with the notification of problems at the terminals was improved, so that these can be corrected and, consequently, internal information was improved.
