Análise de processos no departamento logístico numa empresa de retalho mobiliário

Abstract

O presente estudo, realizado no âmbito do Mestrado em Negócios Internacionais, é o resultado de um projeto desenvolvido em contexto empresarial, no departamento logístico de uma multinacional de retalho mobiliário, em Braga. Atualmente, a necessidade de se desempenharem operações logísticas focadas no ideal de eficiência decorre do papel que as mesmas desempenham para a competitividade da empresa e para a satisfação do cliente. Desta forma, garantir o equilíbrio entre a retenção de stock para a satisfação do cliente e a criação de excesso de inventário é uma tarefa difícil e pode resultar em ineficiências e insatisfação do consumidor. A precisão de inventário é uma problemática associada à gestão de stock e um desafio para as empresas de retalho focadas na disponibilidade e que utilizam múltiplos canais de contacto com o cliente. Este projeto analisou as causas que provocam desvios de inventário na loja de Braga, possibilitando a implementação de um plano de ação que conseguisse diminuir a incidência das mesmas, de forma a reduzir os custos associados aos acertos decorrentes das discrepâncias. Além dos custos diretos inerentes aos acertos, a precisão de inventário contribui, ainda, para a eliminação de custos indiretos, decorrentes da gestão ineficiente do espaço, a imprecisão na geração de encomendas automáticas e insatisfação do cliente final. Através da leitura de material relacionado com a temática e com a investigação no terreno foi possível apurar que as causas se relacionavam, maioritariamente, com a verificação errada de receções; erros nos registos de movimentações internas; roubos ou furtos; erros na linha de caixas no momento de compra; contagens físicas de inventário incorretas e, por último, erros de picking na preparação e expedição de encomendas online. As sugestões de melhoria pretenderam atuar sobre procedimentos de comunicação e definição de objetivos relativamente aos níveis de precisão de loja, controlo e registo de movimentos e, por último, difusão e acompanhamento da informação. Na fase final do projeto, observou-se um aumento de 13% da precisão de inventário entre o primeiro e o segundo trimestres do ano fiscal e uma poupança de 39% nos custos referentes aos acertos. De uma forma geral, as soluções propostas contribuíram para obter níveis mais altos de precisão de inventário na loja, tendo, consequentemente, um impacto nos custos associados aos acertos, na disponibilidade na prateleira, na gestão do espaço de armazenamento e, por último, no nível de serviço oferecido ao cliente.

This study, carried out within the scope of the Master in International Business, is the result of a project developed in a business context, in the logistics department of a furniture retail multinational, in Braga. Currently, the need to carry out logistical operations focused on the ideal of efficiency stems from the role they play for the competitiveness of the company and for customer satisfaction. Thus, ensuring a balance between stock retention for customer satisfaction and the creation of excess of inventory is a difficult task and can result in inefficiencies and consumer dissatisfaction. Inventory accuracy is a problem associated with inventory management and a challenge for retail companies focused on availability and using multiple channels of contact with the customer. This project analyzed the causes that cause inventory deviations in the Braga store, enabling the implementation of an action plan that could reduce the incidence of them, in order to reduce the costs associated with the adjustments resulting from the discrepancies. In addition to the direct costs inherent to the correctness, inventory accuracy also contributes to the elimination of indirect costs, resulting from the inefficient management of space, the imprecision in the generation of automatic orders and the dissatisfaction of the final customer. By reading literature related to the theme and field research, it was possible to ascertain that the causes were mainly related to the wrong verification of receipts; errors in the records of internal movements; theft; errors in the cashier line at the time of purchase; incorrect physical inventory counts and, finally, picking errors when preparing and shipping online orders. The suggestions for improvement were intended to act on communication procedures and definition of objectives in relation to the levels of store accuracy, control and registration of movements and, lastly, dissemination and monitoring of information. In the final phase of the project, there was an increase of 13% in the inventory accuracy between the first and the second quarters of the fiscal year and savings of 39% in the costs related to the adjustments. In general, the proposed solutions contributed to obtain higher levels of inventory accuracy in the store, consequently having an impact on the costs associated with the correctness, availability on the shelf, in the management of the storage space and, finally, in the level of service offered to the customer.
